Most cold-climate heat pumps in Metro Vancouver retire between year 14 and year 20. Here are the seven signs we see most often when a customer is approaching the right replacement window — and the math we walk through to make the decision.

1. Age 14+ years with frequent repairs

Compressor and reversing-valve failures climb sharply after year 14. Two service calls in 12 months on a 14+ year unit is the textbook replacement trigger.

2. Repair quote exceeds 40% of replacement cost

A $3,500 compressor replacement on a 13-year unit with a $14,000 replacement cost = 25% — fix it. The same repair at 14 years on a unit that would replace for $13,000 = 27% — fix it. At 18 years with a $5,500 compressor + leak repair = 40-45% — replace.

3. Short-cycling that maintenance does not solve

Repeated on/off cycling under 3 minutes signals control board, refrigerant charge, or capacity-mismatch issues. If maintenance does not solve it within 1-2 visits, the unit is on borrowed time.

4. Capacity loss

If your heat pump used to maintain 22°C indoor at -3°C outdoor and now struggles to stay at 20°C, the compressor is losing volumetric efficiency. Refrigerant top-up may buy 1-2 years; full replacement is the long-term fix.

5. R-410A refrigerant cost climbing

R-410A production began phase-down in 2023. Service refrigerant cost rose 25-40% in 2024-2025 and will continue. Any major leak on an R-410A unit makes replacement (to R-32 or R-454B) more economical.

6. Warranty expired and major component fails

Out-of-warranty compressor replacement costs $2,800-$5,500 installed. On a unit out of warranty with declining efficiency, replacement is usually the better path.

7. You are renovating anyway

If you are doing a major renovation that touches HVAC zones, ductwork, or electrical, the incremental cost of a new heat pump install is much lower than a standalone retrofit. Always evaluate during the project planning phase.

Frequently asked questions

Frequently asked questions

What rebates are available for replacement?
Same CleanBC + BC Hydro stack as new installs — up to $8,000 if upgrading from gas, $5,000+ if replacing electric resistance.
How long does replacement take?
Most ducted swap-outs: 1 day. Mini-split swap-outs: 1 day. Full system upgrades with electrical and ductwork work: 2-3 days.
Can the new system reuse my existing ductwork?
Usually yes — CANRO inspects ducts during the consultation and flags any sealing or replacement needs.
What about scrapping the old unit?
CANRO handles disposal — refrigerant is properly recovered and the unit is recycled to BC regulation.

Frequently asked questions

Is a heat pump worth it in Vancouver?
Yes. Vancouver's mild winters (average lows above -5°C) are ideal for cold-climate heat pumps. A properly sized modern heat pump can cover 100% of heating and cooling for most homes, cut heating bills by 30–60% versus electric baseboards or oil, and qualifies for combined BC Hydro, FortisBC and federal rebates.
What rebates are available for heat pumps in BC?
Review current Better Homes BC and utility program requirements for your property and equipment before installation. Amounts, application steps and permitted combinations vary. The Canada Greener Homes Grant and Loan are closed to new applications; previously approved applicants should follow their own file requirements.
Should I get a ducted heat pump or ductless mini-split?
If you already have ductwork from a furnace, a ducted central heat pump is usually the better choice for whole-home comfort. Ductless mini-splits are ideal for additions, suites, garage conversions, and homes without ducts (radiant heated houses).
How long does a heat pump last?
A modern heat pump installed by a qualified contractor typically lasts 15–20 years. Annual maintenance, regular filter changes and keeping the outdoor coil clear of leaves and debris all extend service life.
Do heat pumps work in cold weather?
Modern cold-climate heat pumps from Mitsubishi, Daikin, Carrier, Lennox and Bosch maintain rated capacity down to -15°C and continue producing heat (at reduced capacity) down to -25°C — far colder than Metro Vancouver ever gets.
